34 Bounty & PKO Tournament Strategy
By the end of this chapter you will be able to put a dollar value on any opponent’s bounty, convert it into big blinds, and fold it into your shove-and-call decisions, widening correctly against players you cover and staying disciplined against players who cover you.
In a standard tournament the only money on the table sits at the end of it: a payout ladder you climb toward but rarely touch until the very last orbits. Bounty tournaments change that. They take a slice of every buy-in, attach it to a player’s head, and let you collect it the instant you eliminate them. Suddenly there is cash reachable mid-hand, and the player who learns to see it and to value it correctly is playing a materially different game from the one who treats a knockout as a pleasant bonus.
The format has exploded in popularity online, where Progressive Knockout (PKO) events headline almost every schedule, and it carries its own distinct strategy. The core fact is simple: a bounty is real money you can win right now, without surviving another pay jump, by busting an opponent you cover. The core error is just as simple: players either ignore that money or overpay wildly to chase it. This chapter is about putting a number on a bounty, folding it into your shove-and-call decisions, and knowing when the immediate cash outweighs the slower logic of ICM (the Independent Chip Model, which converts chip stacks into real-money equity near the payouts).
34.1 How bounty formats work
There are two formats you will meet, and the difference between them drives everything that follows.
A standard bounty event (also called “static”) splits each buy-in into two pots. Part funds the ordinary prize pool that pays the final places as usual; part funds a fixed cash bounty sitting on every player’s head. A $55 event might be structured as $25 to the regular pool, $25 to bounties, and a $5 fee. Knock a player out and you immediately collect their fixed bounty, say $25, in cash. Every head is worth the same amount all tournament long, and the money you win is paid separately from your finishing prize.
A Progressive Knockout (PKO) event uses the same split but distributes the bounty money with a twist that compounds. When you eliminate someone, you do not pocket their whole bounty. Instead:
- Half of the eliminated player’s bounty is paid to you in cash, immediately.
- The other half is added to your own bounty, raising the price on your head.
Everyone starts with, say, a $25 bounty. You knock out Player A. You bank $12.50 in cash, and your own bounty rises from $25 to $37.50. Knock out Player B (still carrying a $25 head) and you bank another $12.50 while your bounty climbs to $50. Now you are a target: whoever eliminates you collects $25 (half of your $50) in cash and adds $25 to their own head. Bounties snowball, and a big stack who has been busting people becomes a bounty whale, a single elimination worth a fortune. This compounding is the strategic engine of PKO: the prize attached to a player grows with their success, so the most dangerous stacks are also the most lucrative to topple.
In both formats the crucial constraint is the same: you can only win a player’s bounty if you have them covered. If you are all-in for 12 big blinds against a 30bb stack and you win, you double up, but you collect no bounty, because you did not eliminate them; they survive. The bounty belongs to whoever covers the busted player and wins the relevant pot. Half of all bounty mistakes come from forgetting it.
34.2 Bounty equity: a cash prize on every head you cover
Here is the mental shift a bounty player must make. In a normal tournament, the value of winning a pot is the chips, and chips convert to money only slowly, through the payout ladder. In a bounty event, every all-in against a player you cover carries a second, immediate prize: their bounty, paid in cash the moment they bust, regardless of where you finish. We call this bounty equity, and it sits on top of the chip equity of every pot.
Bounty equity has three properties worth internalising:
- It is immediate and certain. A collected bounty is money in your account, indifferent to whether you go on to win the tournament or bust on the next hand.
- It is asymmetric. You collect it only when you cover the opponent. The player you cover cannot win your bounty in that confrontation, because they cannot eliminate you.
- It is concentrated on the players you can bust. A 200bb chip leader carries a bounty you cannot touch with your 18bb stack. The 14bb stack to your right carries one you can. Your bounty equity lives entirely among the players you cover.
Every opponent you cover is a cash prize wearing a stack of chips. A standard tournament rewards you only for the chips you win; a bounty event also pays you, in real money, for the elimination itself. That extra reward systematically widens your profitable shoving and calling ranges, but only against players you cover. Covering is what unlocks the bounty.
34.3 Putting a number on a bounty
To use bounty equity in a decision you have to convert a cash bounty into the same units as the pot: into chips, or equivalently big blinds. The conversion uses the tournament’s chip-to-cash exchange rate for the regular prize pool.
The recipe is short. First find the cash value of one chip from the regular pool:
cash per chip = (regular prize pool) ÷ (total chips in play)
Then convert the bounty:
bounty in chips = (bounty in $) ÷ (cash per chip), and bounty in bb = that ÷ the big-blind size.
A worked conversion. Suppose 100 players entered a $109 PKO, with $50 of each entry going to the regular pool (a $5,000 regular pool) and $50 to bounties. Total chips in play are 100 × 50,000 = 5,000,000. So cash per chip = $5,000 ÷ 5,000,000 = $0.001. An opponent who has already scored one knockout carries a bounty of $37.50 (their starting $25 plus half of a busted $25 head). In chips that is $37.50 ÷ $0.001 = 37,500 chips, and if the big blind is 4,000, that bounty is worth about 9bb.
The cash per chip = regular prize pool ÷ total chips shortcut prices every chip at the same flat rate, so it is a chip-EV approximation: it ignores the ICM pressure on the regular (non-bounty) prize pool, where a chip near a pay jump is worth well below that average and your first chips well above it. It is the right tool for sizing a bounty quickly, but late in the event — near the money or at the final table — fold the result into a proper ICM read rather than treating it as exact. (Basic ICM here is the Malmuth-Harville model; modern high-stakes solvers refine it with future-game simulation (FGS), which plays future hands out rather than settling the tournament instantly.)
Notice two things this formula predicts. Because cash-per-chip is fixed but blinds rise, a bounty’s value in big blinds slowly shrinks over the night. Yet its importance to your decisions grows, because your stacks shrink faster: a 9bb bounty barely registers when you are 120bb deep, but it is enormous when you are shoving 16bb. And because PKO bounties compound, a whale’s head can be worth 30, 50, even 100+ big blinds, dwarfing the chips in any pot you play against them.
A worked “should I call off for the bounty” example
You are in the big blind with 8♠7♠ in the $109 PKO above. Blinds are 2,000/4,000 with a 4,000 big-blind ante, so the big blind is 1bb in our shorthand. It folds to the cutoff, a loose-aggressive regular (one who plays many hands and bets them hard), who open-jams for 13bb. You have 40bb and cover them comfortably. Their bounty, from the conversion above, is worth about 9bb.
First, the pure chip-EV picture. The dead money is the small blind (0.5bb) plus the ante (1bb), and you have already posted your 1bb big blind. To call you add 12bb more. If you win, you gain their 13bb shove, the 1.5bb of other dead money, and the 1bb you had already posted and now win back: 15.5bb (13 + 1.5 + 1) over folding. If you lose, you are out 12bb. Your break-even equity is
12 ÷ (12 + 15.5) ≈ 44%.
Against a wide cutoff jamming range, 8♠7♠ has only about 38% equity. In a normal tournament, even ignoring ICM, this is a fold. You are a few points short of the price.
Now add the bounty. Winning no longer gains 15.5bb; it gains 15.5bb of chips plus 9bb of bounty value, for 24.5bb. Losing still costs 12bb, and because you cover, losing does not put your own bounty at risk; you simply survive a little shorter. The new break-even is
12 ÷ (12 + 24.5) ≈ 33%.
Your 38% sails past the 33% you now need. The bounty dropped your required equity from about 44% to about 33%, turning a clear fold into a clear call. That eleven-point swing is exactly why suited connectors, weak suited aces, and middling broadways that you would muck against a normal jam become routine call-offs when you cover the shover and the bounty is fat.
Overvaluing a tiny bounty. The swing above came from a bounty worth 9bb against a 12bb call, three-quarters of the chips you risked. Reverse the proportions and the logic reverses. Early in a deep event, a $25 bounty might be worth only 2–3bb while you are weighing a 35bb stack-off; that bounty moves your required equity by a single point and changes nothing. Calling a coinflip-sized confrontation “for the bounty” when the bounty is a tiny fraction of the chips at risk is one of the most expensive leaks in the format. Always size the bounty against the chips you are risking before you let it widen your range.
34.4 Cover versus covered: the asymmetry that decides everything
The single most important habit in bounty poker is to check, before every all-in: do I cover this player, or do they cover me? The answer flips your incentives.
When you cover the opponent, the bounty is pure upside. Win and you collect their head; lose and you keep your own, because you survive. So you widen: shove wider to pick up bounties, and call wider to claim them, as the worked example showed. The deeper you cover them, the smaller your downside.
When the opponent covers you, the bounty works against you. You cannot win their head no matter how the hand goes, so there is no bounty reward to widen your range. Worse, if you lose you are eliminated and your bounty is handed to them; your own scalp becomes their prize. Against a covering stack you should play tighter than the novice instinct of “there’s a bounty, let’s gamble.” The bounty is the coverer’s reason to come after you, and you gain nothing from it.
This is why chip accumulation is doubly rewarded in bounty events. Every chip you gain extends the set of players you cover, and every newly covered player adds their bounty to your reachable prize pool. A big stack in a PKO does more than climb the ladder faster: it is the only stack that can collect the biggest heads, and it applies bounty pressure without ever putting its own scalp at risk. Position your stack to cover the field, and the bounties flow toward you.
Forgetting you must cover to win the bounty. Players talk themselves into light calls and hero shoves “for the bounty” against opponents who cover them. There is no bounty to win there, only your own head to lose. In a multiway all-in the rule is unforgiving: the bounty is paid to whoever covers the eliminated player and wins the side pot. If you are the short stack at risk, the bounty is never yours; it is being contested over you by the players who cover you. Confirm you have the opponent covered before a bounty is allowed to influence a single chip of your decision.
Isolating an all-in: bounties reward getting heads-up
A practical corollary appears constantly. A short stack open-jams, and the action reaches you with a covering stack and one player still to act behind. In a normal tournament you might flat or fold a marginal hand. In a bounty event, re-jamming to isolate (blasting the field out so you get heads-up against the short stack you cover) has extra value, because winning the pot also wins the bounty. You should isolate wider, and especially when you cover the all-in but a player behind you does not cover them: shove them out, claim sole rights to the head, and play the short stack one-on-one. When you are the player behind without coverage, do the opposite. Fold, and let the covering stack take the risk, since you cannot win the head and can only bust.
34.5 ICM in PKOs: how the format eases the pressure
The previous chapter argued at length that chips you can win are worth less than chips you can lose, so you must pay a risk premium near pay jumps. PKOs soften that argument, and it is worth understanding why.
In a vanilla MTT (multi-table tournament), essentially the entire prize pool sits at the top of the ladder, so the chips-to-dollars curve is steeply concave and the ICM tax on stacking off is heavy. In a PKO, half the prize money has been pulled off that ladder and scattered across the field as bounties, paid out chip-for-cash throughout the night. With a smaller regular pool, the pay jumps you are laddering toward are flatter, the curve is less concave, and the risk premium on any given confrontation is correspondingly lower. On top of that, the bounty itself is immediate cash that does not care about your finishing position, so it behaves like chip-EV money. Both effects push the same way.
Because PKOs move half the prize pool off the finishing ladder and into immediate, position-independent bounties, ICM pressure is blunted and correct play is more aggressive than in a same-sized vanilla MTT. You pay a smaller risk premium to stack off, and the bounty gives you a positive cash reason to seek out confrontations against players you cover. A regular tournament near a pay jump rewards patience; a PKO, by contrast, rewards covering the field and acting on it.
But blunted is not the same as gone. The regular prize pool is still real, the money bubble still exists, and the final-table pay jumps are still large in absolute dollars. Late in a PKO you are playing two games at once, the bounty game and the ICM game, and the skill is knowing which dominates a given decision. A 9bb bounty is decisive when you are 15bb deep three tables from the money; it is a footnote when you are choosing between busting in 4th for $4,000 and laddering to a $10,000 win. Do not let the format’s early aggression bleed into spots where the ladder has reasserted control.
34.6 Stage-by-stage adjustments
Early (deep stacks, equal bounties). Every bounty is the same small size and tiny relative to 100bb+ stacks, so per-hand bounty equity barely moves your ranges; play close to your normal deep-stacked game. The adjustment is strategic rather than tactical: value chips more highly than usual, because the stack you build now determines how many heads you can cover later. Lean toward accumulation and toward covering opponents, but do not punt a deep stack chasing a 2bb bounty.
Middle (15–30bb stacks, bounties now meaningful). This is the juiciest phase, where the format’s edge is largest. Stacks have shrunk into shove-or-fold territory while the bounties, now partly progressive, are large relative to the chips at risk. Required equities collapse against players you cover, light call-offs and isolation jams become routine, and a covering big stack can apply relentless, profitable pressure. Spend your study time here.
Late (money bubble, final table, ICM returns). The remaining regular-pool pay jumps grow large in dollars and the risk premium climbs back. Keep collecting bounties against players you cover, and target the whales, whose heads can be worth more than several pay jumps combined. But re-introduce ICM discipline against stacks that cover you. A whale all-in you cover is a near-mandatory call you would never make in a vanilla MTT. A confrontation where you are covered on a real bubble is a fold that the bounty does not rescue.
34.7 Common mistakes
- Overvaluing tiny bounties. Letting a bounty worth a few big blinds widen a stack-off worth dozens. Always weigh the bounty against the chips at risk, not in the abstract; a bounty that is a small fraction of your call barely moves the math.
- Forgetting you must cover to win it. Splashing around “for the bounty” against players who cover you, where there is no head to win and your own scalp is the prize on the table. Check coverage first, every time.
- Ignoring ICM entirely late. Treating a final table like the mid-game free-for-all and punting a stack into a covering opponent with a real pay jump looming. The bounties blunt ICM; they do not abolish it. When the ladder is steep and you can be eliminated, the old discipline returns.
Pick five all-in decisions from your last PKO session: three where you covered the opponent, two where they covered you. For each, work the conversion. Estimate the regular prize pool, the chips in play, and the opponent’s current bounty, and turn that bounty into big blinds. Then compute your chip-EV break-even equity from the pot, and the new break-even once the bounty is folded into the reward side (only for the spots where you covered). Compare against a rough equity estimate for your hand versus their range. You are checking two things: that you widened correctly in the covered spots, and that you did not widen in the spots where you were covered. Most players discover they fold too tight when covering a fat bounty and call too loose when they are covered themselves, the exact reverse of correct play.
34.8 Putting it together
Bounty poker is ordinary tournament poker with a second prize laid over every hand: a cash reward for the elimination itself, collectable only when you cover the player you bust. Get the accounting right and the format reduces to a handful of core principles:
- A bounty is immediate cash. Convert it to big blinds and add it to the reward side of any all-in you contest against a player you cover.
- Covering widens your ranges; being covered tightens them. The incentive is asymmetric, because only the coverer can win the head, and the covered player’s own scalp is at risk.
- PKOs reward chip accumulation twice over. Chips ladder you up and extend the set of heads you can collect, with whales the richest targets of all.
- ICM pressure is blunted because half the pool is paid out as bounties, so correct play is more aggressive than in a same-sized vanilla MTT, until the final-table ladder reasserts itself and discipline returns.
- The three leaks are chasing tiny bounties, forgetting the coverage requirement, and ignoring ICM late. Avoid those three and the bounties accumulate in your stack instead of slipping away.
The player who treats a knockout as a lucky bonus gives up the format’s entire edge. The player who prices every head, knows exactly whom they cover, and presses that advantage while respecting the ladder when it matters is collecting cash on hands their opponents fold, and building a stack long before the final table comes into view.
